Differential install question

Default Differential install question

I am having an unbelievably stupid problem with a diff and gear install, so any help would be greatly appreciated. I am putting a Torsen T2R and 3.31 ford racing gears in my axle, everything is torqued properly, the preload on the pinion checks out right, all of the gear measurements came out right, but for some reason, the crush sleeve is not crushing at all. I have done the whole process twice in the last week, and both times, when I take it all back apart, the crush sleeve is completely untouched. I am assembling the pinion shaft: pinion gear, shim, bearing, crush sleeve, outer bearing, pinion seal, pinion flange, pinion nut. What have I done wrong here?

I would try pre-crushing it a little i a vise. Sometimes they don't want to crush.
